How to Get Consulting Clients: 9 Channels Ranked by Cost per Client

Consultants get clients consistently by running one channel they can turn up on demand. Referrals and your network cost the least cash, but you can't buy more of them. Outreach costs hours. Paid ads into a webinar or call funnel cost money, and they are the one channel that grows when you add budget.

One B2B client, Blake Mathews, booked sales calls at $66 each on a $15,000 offer, from Meta ads into a webinar. Results are not typical.

1How do consultants get clients consistently?

Most consultants start with referrals. A good month is followed by an empty one, and there is nothing to press to make next month better.

Consistent means you control the volume: you want three more sales calls next week and you know which lever to pull.

What most people believe

Referrals are free, so they are the best channel.

What the numbers say

Referrals cost no cash, but you can't order more of them. One operator says word of mouth played a part in every high ticket sale he closed. Keep them, and build a channel that grows when you add money or hours.

  2. SecondMeta ads into a call funnel (VSL)Same reason, with a shorter path to the call.
  3. ThirdYour warm networkNo cash needed and quick. Use it this week while the paid channel starts.

4What does each channel really cost when you count your hours?

Referrals and content cost your hours, and your hours have a price. The starting numbers are Owen's, a made-up consultant.

True cost per client by channel
ChannelMoney a monthYour hoursClientsTrue costCan it grow?
Referrals$900Hard to grow on demand
Warm network$1,200Runs out
Cold email$6,800Grows with hours
Content$9,400Grows slowly
Meta ads into a webinar$2,850Grows with ad spend

Cheapest per client: Referrals at $900. Cheapest one you can grow with money: Meta ads into a webinar at $2,850.

True cost = (money + hours × your hourly value) ÷ clients. Sales calls are left out so channels compare evenly.

The cheapest channel you can turn up is the one that grows the business. If you want three more clients next month, only the row that grows with ad spend can be bought. To work out your full cost per client, with sales team and tools, use the client acquisition cost calculator.

5Referrals, your network and partners: how to get more of them

These three cost the least, and most consultants just wait for them. Ask on purpose, at the right moment, with the right words.

  1. Ask at the high point. Ask the week a client gets a win, not at the end of the project. A happy client this week beats a polite one in six months.
  2. Name the type of person. "Do you know anyone?" gets "I will think about it." "Who do you know who runs a 50 person firm with an audit coming up?" gets a name.
  3. Make the intro easy. Ask them to put you both on one email, or send a short note they can forward. Then you do the work.
  4. Write to your network in two lines. Who you are, then one small, believable result, ending in a yes or no question. Send it to 20 people. Follow up once after three days, then stop.
  5. Find two partners who serve your buyer before you do. An accountant for a finance consultant, a lawyer for a compliance consultant. Agree on a fee share up front. One operator reports a large partnership took about a year and a half of talks to come together. Start early.
Your referral, network and partner messages

Every one of these messages works better with one real client win in it. To turn your wins into proof you can use in every message, get the case study and proof system Claude skill.

6Cold email and personal outreach: what volume does it take?

Outreach costs little cash and a lot of reps. Know the numbers before you start, so a slow first week does not stop you.

StepReported rateFrom 10,000 emails
Replies2%200
Positive replies20% of replies40
Booked calls20% of positive replies8
Clients25% of calls2

That is about 5,000 emails per client. Personal video works on lower volume and more care. One operator says over 90% of his agency clients came from direct video pitches plus weekly follow-up. Pick the one that matches how you like to work, and do it every day. Thinking of paying someone to do it? Check the quote first with our guide to hiring a lead generation agency.

A cold message that gets a reply has five parts: open on them, one line on why it matters to them, one line of proof, one small question, then stop. Most cold meetings come around the third or fourth follow-up. Our cold message writer builds the full sequence from your offer.

See If You Qualify

Bring your channel table. We will tell you which channel we would build first.

7Content and community: slow, then they add up

Content will not get you a client this month. It makes every other channel work better, because buyers check you out before they book. Some operators say buyers need about 7 hours of your content before they buy.

A free community speeds this up by giving people one place to get that time with you. One operator reports about 10% of free community joiners buying, by getting a third of them onto calls and closing 30% to 50%. We have scaled 350+ Skool communities. More on that in Skool communities.

Ads are the one channel where more money means more calls next week. They also cost the most cash, so the math has to work before you spend.

For consultants, a webinar or a short video in front of the call filters out the wrong people and teaches the right ones what you do before they book. The full path, from ad to booked call to client, is the client acquisition system. Check your return with the ROAS calculator once calls start.

Ads fill a calendar fast. If your week is already full, more calls means turning people away. Raise your ceiling first with how to scale a consulting business.

9Worked example: Owen picks a channel

Owen is a made-up IT security consultant, not a client. He sells $8,000 projects and values his time at $150 an hour. Last month he got two clients from referrals and his network, half a client from cold email and half from content.

ChannelThe mathTrue cost per client
Referrals($0 + 6 hrs × $150) ÷ 1$900
Warm network($0 + 8 hrs × $150) ÷ 1$1,200
Cold email($400 + 20 hrs × $150) ÷ 0.5$6,800
Content($200 + 30 hrs × $150) ÷ 0.5$9,400

Referrals win, but they gave him one client and his network is close to tapped out. Cold email and content cost him 50 hours for one client. He moves $4,500 a month into Meta ads into a webinar and spends 8 hours a month on it. It brings in two clients.

$8,100 to $2,850 per client
Cold email and content$8,100 a client
  • $600 cash, 50 hours
  • 1 client a month
  • Hard to add more
Meta ads into a webinar$2,850 a client
  • $4,500 cash, 8 hours
  • 2 clients a month
  • Grows with budget

Made-up example. He keeps asking for referrals on the side.

10What to do this week

  1. List every client from the last 12 months and the channel each one came from.
  2. For each channel, add up the cash and your hours. Put them in the channel table.
  3. Run the chooser. Pick one channel you can turn up, and commit to it for 90 days.
  4. Ask your three happiest clients for a referral this week. Use the referral ask above.
  5. Send the two-line note to 20 people in your network. Follow up once after three days.
  6. If you picked ads, work out what you can afford per booked call on the Meta ads cost page first.

Frequently asked questions

How do consultants get clients consistently?

By running one channel they can turn up on demand. Referrals and a warm network cost little cash but can't be bought. Outreach costs your hours. Paid ads into a webinar or call funnel cost money, and they are the one channel that grows when you add budget. Most consultants keep referrals and add one channel they control.

Is $100 an hour good for consulting?

It depends on how many hours you can bill. At $100 an hour, 25 billable hours a week for 48 weeks is $120,000 a year before costs. Most consultants can't bill every hour, because sales and admin take time too. If clients gain far more than you charge, price by the result instead of the hour.

What are the 7 C's of consulting?

There is no single official list. Different teachers and firms use different words for the seven. For getting clients, what matters more is your cost per client, how fast a channel brings the first one, and whether you can grow it with money.

What are the 5 C's of consulting?

There is no single official list for the five either. Lists like this vary by author. If you are using one to plan growth, check it against your own numbers: where your clients come from and what each one cost.

How do I get my first consulting client?

Start with people who already know your work. Send a short note to 20 of them with who you help, the result, and a yes or no question. Ask past employers and colleagues. Your first client rarely comes from ads, because you have no proof yet.

What is the best lead generation for consultants?

The best one is the one you can afford and can turn up. With budget and little time, paid ads into a webinar or call funnel. With time and no budget, outreach and your network. Use the channel chooser on this page to see your top three.

How much does it cost to get a consulting client?

It depends on the channel and on how you count your time. Operators selling B2B offers on ads commonly report about $3,000 per client, give or take $1,500. Referrals cost almost no cash but take your hours. One of our B2B clients booked calls at $66 each on a $15,000 offer. That is real, but not typical.
