B2B Lead Generation: The Process, the Channels and What a Booked Call Costs

B2B lead generation is finding businesses that could buy from you and getting their decision makers to raise a hand. It runs in four steps: pick your ideal customer, reach them (outbound, content or ads), capture and qualify the lead, then book a sales call. Measure cost per booked call, not cost per lead.

One B2B client, Blake Mathews, booked sales calls at $66 each on a $15,000 offer, before retargeting was on. See the case. Results are not typical.

1What is B2B lead generation?

B2B means business to business. The job is finding companies that could buy from you and getting the person who signs the check to agree to a call. Most teams sort leads into these stages.

StageWhat it meansWhat to count
LeadAny business contact who showed interest or fits your listCost per lead
MQLMarketing qualified lead: fits your buyer and took an action, like a sign-upShare of leads that fit
SQLSales qualified lead: has the need, the budget and the sayCost per qualified lead
Booked callA real time on your calendar with a decision makerCost per booked call

In one webinar example, $10 leads were mostly poor fits. Once the ads asked qualifying questions, cost per lead went up but cost per qualified lead fell into the $30s.

2What is the B2B lead generation process?

Each step is covered in depth below. Where the booked call goes next is covered in our sales process guide.

Pick the buyer→Reach them→Capture and qualify→Book the call
  1. Pick the buyer. Write down the industry, company size and job title of the person who says yes. Only sell lead gen to businesses whose customers are worth $15,000 or more, because a $2,000 customer cannot pay for a $300 call.
  2. Reach them. Pick one main channel to start: outbound, content or paid ads. Pick the outbound channel by where contact details are easy to find: phones, inboxes or social DMs.
  3. Capture and qualify. A short form or reply asks about size, budget and timing. About three typed questions is the common sweet spot.
  4. Book the call. Calendar in the same flow, then fast follow-up. Text within 2 to 3 minutes and call within 5 to 7. More in speed to lead.

3Which B2B lead generation channels book the cheapest calls?

Ten B2B lead generation ideas for service firms. Numbers are other operators' unless marked as ours.

4Inbound vs outbound vs paid: which B2B lead generation strategy fits a high-ticket offer?

Pick by deal size and how long your buyer takes to decide. This is our view.

Most firms start outbound because it is cheap, then add paid ads once the offer sells on calls. On paid ads, one B2B customer costs about $3,000 to win, give or take $1,500. If one customer is worth less than that, fix the offer or the price before you buy ads.

The belief

The channel with the cheapest leads wins.

What is true

A $300 call that shows 80% of the time and closes 20% beats a $100 call that closes 1 in 10.

5How do you target the right B2B accounts?

Most outreach fails before the first word is written, because the list is wrong. Get these four things right first.

  1. Write your ideal customer on one line. Industry, size, the title of the person who signs, and the problem they have right now. For example: "Owners of accounting firms with 20 to 80 staff who are hiring for tax season." Check they can afford you.
  2. Build the list from more than one source. A contact data tool, public directories, map listings, member lists from trade groups, and your own old leads and past proposals. Old leads are the cheapest list you will ever have.
  3. Clean it before you send. Spot check 30 records at the start, middle and end of every list, and keep only mobile numbers for texting. Verify every email. Remove anyone who already said no.
  4. Time it with a trigger. A message sent the week something changed gets read. A message sent at random gets deleted.
TriggerWhere you see itYour first line
Hiring for a role you help withJob boards, their careers page"Saw you are hiring a finance manager."
New office or locationLocal news, map listings"Congrats on the new office in Leeds."
New funding or a big contractPress releases, their news page"Saw the news on the new contract."
Running adsPublic ad libraries"Saw your ads for the spring offer."
New leader in the seat you sell toTheir team page, news"Congrats on the new role."
A deadline in their industryRule changes, audit seasons"With the new rules starting in March..."

List size math. People to contact = meetings you want ÷ your booking rate. On cold text, plan on a 1% booking rate. Done right, 2% is typical. So 20 meetings a month at 1% needs about 2,000 people a month. Keep about two weeks of clean leads ready so sending never stops. If your whole market is smaller than a few thousand businesses, do fewer, more personal touches instead of more volume.

6What offer gets a B2B meeting?

Your first message should not sell your main service. It should offer a small, useful first step that is easy to say yes to. Turn four dials toward the buyer: new money, done for you, less risk and low commitment.

Lead-in offerWhat they getExample line
Short recorded auditA 5 to 10 minute video on what you would fix first"Want me to record a 5 minute look at your month-end close?"
BenchmarkHow their numbers compare to firms their size"I can show how your churn compares to 30 firms your size."
Paid pilotA fixed scope, fixed price first project, credited to the main one"A 30 day pilot on one office. If it works, we roll it out."
GuaranteeA clear result in a clear time, or you keep working free"Audit-ready in 90 days, or we keep working at no cost."
Pay on resultsA fee only when something happens"You pay per meeting that shows up. Nothing else."
Team workshopA free 45 minute session for their staff"Happy to run a 45 minute session for your managers."

7How do you write a cold B2B message that gets a reply?

Most cold messages lose the reader in the first line, because they open on the sender. Write it like one busy owner texting another.

  1. Open on them. One true, specific thing about their business: a new office, a new hire, an ad you saw. That line proves it is not a blast.
  2. Say why it matters. One line on the problem people in their spot usually hit next.
  3. Add proof only if it is real. One result with a number. If you have none yet, save it for the follow-up.
  4. Ask something small. A question they can answer in five seconds. Never ask for a call in the first message.
  5. Stop. No long sign-off. Short reads like a person.

Then follow up, and make every follow-up add something new. Most cold meetings come around the third or fourth follow-up. Volume matters more than perfect words. One operator reports that even a 0.5% booking rate on 200 sends a day gives about 20 appointments a month.

Your cold message sequence

8What does a B2B outreach sequence look like, day by day?

One message is not a sequence. Mix channels so each touch lands somewhere new, and make every touch add something. Here is the 12 day cadence we start service firms on.

DayChannelWhat you send
1EmailOpener on their trigger and one small question
1SocialFollow them and react to a recent post. No pitch
3Social DMA short note on the same trigger, in different words
4EmailA new angle, one proof line and your lead-in offer
6CallOne call. No answer: a 20 second voicemail that names the trigger
6Text"Just left you a voicemail about the new office. Worth a quick chat?" Say who you are. No link
8EmailThe cost of waiting: what the problem costs them over 90 days
10Social DMSomething useful: a 60 second video on one fix for them
12EmailThe close-out: "Should I close the loop on this?"
30 and afterEmailA monthly check-in list, unless they said no

Follow-up rules

How to handle every kind of reply

They sayYou send
"Yes, tell me more"Call within two minutes. Text first: "Calling you now from this number." Book the meeting on that call.
"How much is it?""It depends on your setup, which is what the 15 minute call is for. Tuesday at 10 or Wednesday at 2?"
"Send me some info"One short page with one result, then one question: "Which part matters most to you right now?"
"Not right now""Makes sense. When should I check back?" Put that date in your CRM and follow up on it.
"We already have someone""Good to hear. If that ever changes, mind if I check in next quarter?"
"Talk to my colleague"Write to the colleague the same day and name who sent you.
"Not interested" or "remove me"Remove them right away and say thanks. No reply needed beyond that.

On a positive reply, call within a minute or two, keep that call under 5 minutes, and book the sales call for today or tomorrow. The words for that call are in our appointment setter script, or get the speed to lead and setter script Claude skill to write yours.

Booking and show-up

  1. Book close. Keep the gap between booking and the call under about 72 hours.
  2. Send the invite while you are still on the phone, and ask them to accept it before you hang up.
  3. Get two or three confirmations. A calendar accept, a reply to a confirmation text and a confirm link push show rate to about 80%.
  4. Send a short personal video. Send a 20 to 30 second selfie video right after booking that names the lead and their answers.
  5. Send proof before the call. One seller sends a page of past deals with real numbers and reports a 75%+ show rate. Then check your number with the show rate calculator.

From revenue goal to daily sends

Dana, our made-up IT security consultant, wants $60,000 a month at $12,000 a deal. That is 5 deals, 25 calls held at a 20% close rate, and about 39 booked at a 65% show rate.

ChannelPeople to reach a monthEach weekday
Cold text at a 1% booking rateAbout 3,900About 180
Cold email at 0.8 meetings per 1,000About 48,000About 2,200

That email volume is why cold email runs on many inboxes. One operator explains a $1,800 monthly fee as 120 inboxes sending 20 emails a day each, about 2,400 a day. Text needs far fewer people, which is why it often suits smaller markets. Put your own numbers in the calculator below.

Want your numbers sent to you?

Leave your email and we will send this breakdown, plus the one number we would fix first.

We only use this to send your numbers and to follow up about your client acquisition. If you add a mobile, we may call or text you about it.

Worked example: Dana

Dana needs about 39 booked calls a month, or 9 a week. If 10% of her leads book and leads cost $25, each call costs $250 and the month costs about $9,615. That is about $1,923 per client on a $12,000 deal. Her weakest number is show rate, so she adds reminders before budget. Try it with the show rate calculator. If you are not sure which number is your weakest, find the exact bottleneck in your business.

11What B2B lead generation software and tools do you need?

Six jobs need covering, and one of the B2B lead generation platforms can often do several.

14What to do this week

  1. Write your buyer on one line. Industry, size, title, and the trigger you will watch for.
  2. Pick one lead-in offer from the offers table and write it in one sentence.
  3. Pull last month's numbers. Leads, booked calls, shows, closes, spend.
  4. Run the calculator with last month's real rates.
  5. Pick one channel from the table and give it 30 days of steady volume.
  6. Write your sequence with the cold message writer and send the first 50 this week, on the 12 day cadence.
  7. Fix speed to lead. Text in 3 minutes, call in 7.

Frequently asked questions

What is B2B lead generation?

B2B lead generation is finding businesses that could buy from you and getting their decision makers to raise a hand. It runs in four steps: pick your buyer, reach them, capture and qualify the lead, then book a sales call.

What is B2B prospecting?

Prospecting is the first half of lead generation: building a list of companies and people who fit, then reaching out to start a talk. Lead generation also covers inbound and ads, where the buyer comes to you.

What is a good cost per booked call for B2B?

Operators running high ticket funnels commonly plan on $100 to $300, and $500 to $1,000 for long cycles or very big tickets. Judge it against the cash you collect per sale, not anyone else's number.

How long does B2B lead generation take to work?

Cold outreach commonly takes 1 to 2 months to judge, because a lead emailed today may book 30 days later. Paid ads give data in days. Content takes months.

What is a good reply rate for B2B cold email?

Plan on about 2% of emails getting a reply, 20% of replies being positive, and 20% of those booking a call. That is about 8 calls from 10,000 emails. Cold text replies far more often, so it needs fewer people.

Is cold email still worth it for B2B?

It can be. In one example, 30,000 emails cost $600 and booked 8 calls, about $75 a call. It needs volume and a month or two before you judge it.

Do Meta ads work for B2B lead generation?

They did for one of our clients: $66 per booked call on a $15,000 B2B offer, before retargeting. That is not typical. Operators commonly report about $3,000 to win one B2B customer on paid ads.

What are examples of B2B lead generation?

A webinar for finance managers, a cold email to clinic owners, a free checklist for HR leads, or a referral from a happy client. Each one ends with a booked call.

Is lead generation a good business to start?

The simplest start is a monthly tech fee plus a fee per booked call. The hard part is keeping clients, so read how to scale an agency first.
